The 2026 AI Readiness Checklist: Is Your Business Prepared?
A 10-point audit to determine if your business is ready for AI adoption or if you need to fix your foundations first.

Before you invest in “AI Agents” or “Autonomous Workflows,” you need to know if your business infrastructure can actually support them. We see too many businesses trying to automate chaos — and wondering why the chaos gets faster.
How to use this checklist
Score yourself on each of the 10 points below. Be honest — the goal isn't to pass, it's to know where you stand. A score of 5-7 means you have gaps worth fixing before (or during) an AI build. Below 5 means you need to consolidate your foundations first.
Here is the 10-point checklist we use to audit potential partners for our AI Readiness Program.
1. Data Infrastructure
- Centralized Data: Is your customer data in one place (CRM), or scattered across spreadsheets and email inboxes?
- Cleanliness: Do you have duplicate records or standardized fields? AI trained on bad data makes bad decisions faster.
Why it matters: Every AI system starts with data. If your customer records are split between HubSpot, a Google Sheet, and someone’s email drafts folder, no AI agent can give you a complete picture. Fix the data first.
2. Process Documentation
- SOPs Exist: Do you have written Standard Operating Procedures for your core workflows?
- Decision Logic: Are the “if-then” rules of your business clear, or do they rely on “gut feeling”?
Why it matters: You can’t automate a process nobody’s written down. We’ve seen teams spend weeks trying to configure an automation, only to discover that three people run the “same” process three different ways.
3. Tool Stack
- Cloud-Native: Are you using modern, cloud-based tools (HubSpot, Slack, Xero) rather than legacy on-premise software?
- API Openness: Do your tools integrate with others? (Hint: If it doesn’t have an API, it’s a dead end.)
Why it matters: AI agents need to talk to your existing tools. A CRM with no API is a walled garden — your AI can’t read from it, write to it, or react to changes in it. Cloud-native tools with open APIs are table stakes.
4. Team Capability
- Champion: Is there someone internally who owns “systems” or “operations”?
- Adaptability: Is your team willing to change how they work, or are they attached to “how we’ve always done it”?
Why it matters: The best system in the world fails if nobody uses it. You need at least one internal champion who’ll push adoption, answer questions, and flag issues. Without that person, we’re building for a shelf.
5. Strategic Clarity
- Clear KPI: Do you know exactly which metric you want AI to improve (e.g., “Reduce response time to 5 mins”)?
- Value vs. Hype: Are you solving a bottleneck, or just chasing a trend?
Why it matters: “We want AI” isn’t a goal. “We want to cut our quote turnaround from 48 hours to 2 hours” is a goal. The clearer the target, the faster we can design a system that hits it.
Scoring
- 8-10 Points: You are ready to scale. Let’s build.

The “AI Trap”
The biggest mistake SMBs make is thinking AI fixes broken processes. It doesn’t. It amplifies them.
